About The Brand

This case study covers a fashion clothing brand operating in the Saudi Arabian e-commerce market. The brand runs a direct-to-consumer store targeting fashion-conscious shoppers across KSA, competing in a category where margins are tight and consumer attention is fragmented across search, social, and discovery surfaces. The account ran 3 active campaigns in May 2026, combining Performance Max and Search to cover both discovery and intent-driven traffic.

The Challenge

Fashion e-commerce in Saudi Arabia has specific pressures: high return rates, seasonality tied to Islamic calendar events, and a mobile-first audience that clicks fast and abandons faster. The brand needed to:

  • Generate profitable revenue from Google Ads at scale, not just volume.
  • Keep CPC low in a category where branded competitors bid aggressively.
  • Build a campaign structure that covers product discovery and branded search without cannibalising spend

The account had a previous audience-based Performance Max campaign (RM | Pmax | All products & Audience Based | T-189) running at a 7.52x ROAS. The gap between that and the asset+feed campaign (39.82x ROAS) is the central story of this month.

The Strategy

Our strategy for the brand is focused on creating a stronger foundation for sustainable growth and improving overall marketing performance. As part of our data-driven fashion marketing strategies, we prioritized campaign restructuring to enhance efficiency and optimize budget allocation. We also implemented audience and traffic filtering to ensure campaigns reached high-intent users, improved lead quality, and maximized return on advertising spend (ROAS).

Campaign 1: Performance Max with Asset+Feed (Primary Growth Driver)

The team rebuilt the Performance Max campaign from scratch, prioritizing two things: a complete product feed with accurate titles, pricing, and availability, and a full creative asset group built specifically for fashion audiences in KSA. The campaign ran 674,033 impressions and 106,735 clicks at SAR 0.27 CPC — a 15.84% CTR, which is high for Performance Max where placements span Search, Shopping, YouTube, Display, Discover, and Gmail simultaneously.

A 39.82x ROAS on SAR 28,766 in spend means every riyal returned SAR 39.82 in revenue. The driver is the asset+feed combination. Performance Max without a clean feed runs on audience signals alone. With a complete feed, Google’s system matches specific products to specific search intents across every surface, including Shopping placements, which carry much higher purchase intent in a fashion context.

Campaign 2: Branded Search (Efficiency Anchor)

Branded search captures users who already know the brand and are returning to buy. This campaign ran 26,049 clicks at a 31.77% CTR from 82,003 impressions at SAR 0.24 CPC. A CTR above 30% on branded terms means ad copy is relevant and competitor bidding on the brand name is minimal.

The 43.23x ROAS is the highest in the account. Branded search almost always converts at a higher rate because the user has both intent and familiarity. SAR 6,144.87 to protect SAR 265,650.46 in branded revenue is one of the more efficient allocations possible in Google Ads at this scale.

Campaign 3: Audience-Based Performance Max (Legacy Campaign)

The older campaign structure, last refreshed in mid-May. It ran 90,879 impressions and 7,896 clicks at SAR 0.72 CPC with 8.69% CTR — nearly 3x the CPC of the asset+feed campaign and less than half the CTR. This is what audience-only Performance Max looks like without a feed. Google’s system optimizes on broader signals rather than specific product searches, pushing spend toward higher-cost placements. The budget here is a candidate for reallocation to Campaign 1.

What Drove the Results

After extensive analysis, brainstorming, and strategic planning, we identified the key factors that would have the greatest impact on performance. By focusing on these proven growth drivers, we achieved exceptional results for the client.

1. Feed Quality Over Audience Assumptions

The gap between Campaign 1 (39.82x ROAS, SAR 0.27 CPC) and Campaign 3 (7.52x ROAS, SAR 0.72 CPC) comes down to the feed. With a complete product feed, Performance Max serves Shopping ads against high-intent queries. Shopping clicks in fashion cost less and convert better than Display placements, because the user sees the product, price, and brand before clicking.

2. Branded Search as a Separate Protected Budget

Running branded search as its own campaign rather than letting Performance Max capture it gives the team control over CPC and bid strategy on high-converting terms. SAR 6,144.87 generating SAR 265,650.46 in revenue is direct evidence this separation works.

3. Low CPC at high volume

A blended CPC of SAR 0.29 across 140,680 clicks is a strong signal the account has found efficient placements. In KSA fashion, CPCs on competitive non-branded terms run SAR 1.50–4.00. Getting to SAR 0.27–0.29 at scale means the campaigns are winning on relevance, not just bid price.

4. Conversion volume enabling Smart Bidding

At roughly 62 conversions per day, the account has real purchase volume. Smart Bidding algorithms need 30–50 conversions per month minimum to optimize effectively. Campaigns below this threshold stay in a permanent learning phase.

Key Takeaways

• Feed completeness is the primary variable in Performance Max performance. The difference between a 7.52x and 39.82x ROAS in this account is not budget or bid strategy — it’s whether the campaign has a clean feed to pull from.

• Branded search pays for itself within the same month. SAR 6,144 to protect SAR 265,650 in branded revenue is a 43x return that disappears if competitors bid on the brand name without a dedicated defence.

• SAR 0.29 blended CPC at 140K clicks signals efficient placement selection. Most fashion brands in KSA pay significantly more on non-branded terms.

• A 35.8x blended ROAS is not a normal result. Average e-commerce ROAS on Google Ads across industries runs 4–6x. This account’s economics justify increasing the monthly budget.
